Pet Products Manufacturer Case Study: Orthopaedic Beds for 260 Stores
A European pet retail chain wanted to add an orthopaedic bed range for older dogs and cats. The brief arrived as a planogram rather than a product: four sizes, three colourways, a fixed shelf footprint and a launch date tied to the autumn season. We built the range in our own factory, from foam through to the printed carton. First delivery landed with 52 days of lead time, and the whole range passed the chain's intake checks.

The Problem: A Senior-Pet Range That Had to Fit a Shelf
The chain had already tested bedding from two sources and rejected both. The first problem was the shelf. Each size had to sit inside a fixed footprint without overhanging, which rules out the loose, overstuffed look that most soft bedding takes when it is unpacked. If a bed does not recover to its stated height, the planogram breaks and the store merchandising team rejects the range.
The second problem was the cover. Older animals have accidents, and a bed that cannot be washed is a bed that comes back. The chain wanted a cover a customer can remove at home, a replacement cover sold separately, and a fabric that still feels soft after repeated washing.
The third problem was timing. The range had to arrive before the season opened, and the chain wanted the right to reorder mid-season in smaller quantities. A supplier that only runs full container loads cannot support the second half of that plan.
Why We Chose Memory Foam Over Fibre Fill, Gel and Inflatable
Fibre fill. Excluded. It settles within weeks and loses the loft the planogram depends on, so the bed visibly flattens on the shelf.
Gel pads. Excluded. The cooling story is attractive, but the price point pushed the range above the chain's own-brand ceiling.
Inflatable constructions. Excluded. They pack small, but a puncture makes the product worthless and returns are already this category's biggest cost.
Memory foam with a replaceable cover. Selected. The foam holds its shape, the cover answers the washing problem, and the two parts can be sold and reordered separately.
The Beds We Manufactured
We run the whole build under one roof, which is what made a four-SKU range possible on a single timeline. Foam is cut to density and thickness for each size, with a firmer grade in the larger beds so a heavy dog does not bottom out. Bolster walls are filled and stitched separately, then joined to the mattress platform.
Covers are knit with a water-resistant liner behind them, so a small accident does not reach the foam. Every cover closes with a covered zip rather than a hook strip, because a zip survives washing and hook tape collects hair. The chain had run bedding seasons before, so the order followed the same pattern as the seasonal procurement programmes for store chains we handle each year.
Because the chain sells the cover separately, each size takes its own pattern and label. Colourways are matched to the chain's reference samples, and the printed carton carries the store's product code so the distribution centre can process it without repacking.
Production: How the Order Ran
The order started with three pre-production samples per size. Two went to the chain for fitting against the shelf unit, and one stayed with us as the reference the production run is checked against.
Foam was cut in one batch to keep density consistent across sizes, then held while covers were sewn. Beds are assembled in size order and compressed for the container, which roughly halves the volume a carton would otherwise occupy.
Labels and cartons were printed with the chain's codes before packing, so a pallet arrives ready for the store allocation system.
Testing and Quality Control
Three checks ran before shipment. Foam density and thickness were measured on every batch. Covers went through repeated wash cycles and were inspected for seam integrity and colour change. Finished beds were assembled and measured against the planogram footprint.
On arrival, the chain's distribution centre sampled cartons for recovery after compression and checked the printed codes against its own product file. The replacement covers were audited as separate lines. Materials are also screened against the restricted substance lists the European market applies, the same discipline behind the safety checks for EU and US markets we run on other pet lines.
Results: What the Numbers Show
Four SKUs went live in 260 stores inside the launch window, with no planogram rejections at intake. The covers sold strongly enough that the chain listed them as a standalone line, which gives the range a second revenue unit from the same tooling.
Reorders now run at 30 days on the same patterns and the same labels. Because nothing is outsourced, a mid-season reorder does not restart the sampling process.
What This Case Means for Your Project
Bedding is sold twice: once on the shelf, where the fit and the finish have to match a planogram, and once at home, where the cover decides whether the customer comes back. That is why we keep foam, sewing and packaging in the same building.
If you are building a range for a chain, send us the planogram, the colour references and the launch date. Our team will quote the first order and the reorder separately, so you can see where the volume sits. You can also ask about private label bedding before the range is locked.
